When I was a fairly new soaper, I had a batch like that. Soft, crumbly and with a big ZAP. I thought it was lye heavy and threw it away. This batch had not gelled, and as someone who always gels my soaps, I didn't realize how much longer it takes ungelled soap to saponify. Is it possible that your soap just needs time to complete the process? Hope so.

Did you run it through a soap calc and superfat?

If you know exactly by how much it's lye heavy, you can rebatch and add the missing oil.
